INVOICE GUIDES
Milestone Invoices: Bill an Approved Project Stage
A milestone invoice bills a defined stage of work under an agreed project schedule. The strongest description tells the client which stage has been reached and what evidence supports billing it. A calendar date alone does not explain whether a deliverable was accepted.
Use the ToolNivo Invoice Generator once the stage amount and billing trigger are confirmed. It prepares the document, but it does not manage approvals, monitor project completion or create a connected series of milestone invoices.
Turn an abstract milestone into an observable event
“Phase two complete” may mean different things to a designer, project manager and finance department. Define the output, version, reviewer and acceptance condition in the project agreement. For example, a billing trigger could be approval of the navigation prototype listed in delivery note D-07, rather than a vague percentage of overall progress.
Keep the approval evidence separately. In the invoice description, summarize the event and reference the agreed scope. Do not paste confidential feedback threads into a customer-facing invoice. If the reviewer has asked for changes, determine whether acceptance is outstanding or whether the changes belong to a newly approved scope.
Build a stage schedule that adds up
Consider an illustrative USD 3,600 service project split into discovery at USD 900, prototype at USD 1,500 and handover at USD 1,200. The figures total USD 3,600 before any separately applicable tax. Each stage should have a stable name and its own evidence reference.
If you bill the prototype as a separate stage invoice, enter USD 1,500 rather than the cumulative USD 2,400 unless your chosen accounting method explicitly uses cumulative billing. State “Prototype milestone, stage 2 of 3, scope reference P-18.” Mention the discovery invoice as context; do not subtract its payment from the prototype invoice a second time.
Separate acceptance from payment
Approval supports the reason for billing. Payment records show whether the resulting debt has been settled. A signed-off stage is not automatically paid, and a payment does not establish that every deliverable was accepted. Record both events with their own dates.
When the client prepays part of the current stage, enter only the received amount allocated to this invoice. When it paid a different stage, leave that money on the earlier record. The deposit and final invoice guide explains why mixing project totals with invoice balances creates duplicate charges.
Handle a changed or partly accepted stage
Suppose the original prototype stage includes three screen groups but only two are approved. Do not invent a two-thirds charge merely because the work looks approximately complete. Confirm whether partial billing is permitted and agree the value and description before issuing a smaller stage invoice.
If scope changes from USD 1,500 to USD 1,700, keep the change approval beside the original schedule. Update the project reconciliation so the final stage is not silently reduced or increased. An invoice is a record of an agreed charge, not a substitute for getting the change authorized.
Prepare a focused invoice packet
- Invoice: stage name, scope reference, current charge and due date.
- Acceptance record: approval date and approved deliverable version.
- Project schedule: earlier stages and remaining planned stages.
- Payment record: receipts allocated to the current document.
Write a concise line-item description and use the PO field if the buyer supplied an order reference. Download the PDF and check that a reader can distinguish this invoice from the overall project value. ToolNivo does not send the packet or attach approval evidence automatically.
This workflow is for ordinary service milestones. Construction certificates, retention, regulated progress claims and contract-specific payment notices need their own process; a general PDF invoice should not be presented as those documents.
Frequently asked questions
Is a milestone invoice the same as a partial payment?
Not necessarily. A milestone can have its own invoice. A partial payment is money allocated against an existing invoice.
Can I bill before approval?
Check the agreed billing trigger. Some agreements use delivery, others acceptance or a calendar schedule; do not assume they are equivalent.
Does ToolNivo track remaining milestones?
No. Maintain your stage schedule and approvals separately from the generated PDF.
